This is the inside story of Max Payne, from the 2001 original to the remake Remedy is building for Rockstar, told through what the people who made it actually said. Why the main villain was played by the writer's mother. Who really decided bullet time should be on a button. What Take-Two paid for Max. And why the co-writer of Max Payne 3 now calls that game his failure.

- Bullet time, 1999-2002: John Woo, a lucky break from The Matrix and a $10 million sale
- Max Payne 2, 2003: a new face, ragdolls and "disappointing sales"
- Max Payne on Game Boy Advance, 2003: voiced comic panels on a cartridge
- Max Payne 3, 2012: three delays, São Paulo and "six Skyrims"

The timing is not random. The Max Payne 1&2 remake has been in full production since spring 2024, roughly 28 months, and nobody outside Remedy and Rockstar has seen a single frame. On October 13, Dan Houser, former Rockstar vice president and co-writer of the third game, told IGN: "I failed. My bit was not a success." Remedy's next quarterly report lands on November 3, and that is the most likely place for any new line about the remake.
Max Payne 1&2 remake: 28 months of full production, zero footage

The remake was announced on April 6, 2022. Both games are being rebuilt as one title on Remedy's Northlight engine for PC, PS5 and Xbox Series X|S. Rockstar is paying, and Remedy's release says the budget is "in line with a typical Remedy AAA-game production". Remedy only starts earning royalties after Rockstar recoups development, marketing and other costs.
- Official. Concept in 2022, proof of concept from Q1 2023, production readiness from Q3 2023, full production from Q2 2024. Every report since says the same two words, "Full production", including the H1 2026 report from August.
- No date. No year, no window, no trailer. The release year field on Remedy's own game page is empty. Asked about it in August 2026, Remedy said Rockstar handles publishing and it could not comment.
- Leak. On October 7-8 fans spotted a minor motion capture credit for the remake in the portfolio of Swedish actor Alec Toselli. Neither company has confirmed it.
- Did not happen. In February 2025 an Inderes analyst note put the launch in the first half of 2026. That window has closed. The spring 2027 guesses floating around now are writers' estimates, not anything Remedy has said.
Who will voice Max is also unannounced. James McCaffrey, Max in all three games, died in December 2023, and Remedy remembered him as "the iconic voice of Max Payne and Alex Casey". Remedy itself is in decent shape: CONTROL Resonant came out on September 24, 2026 and passed a million copies in three weeks, the studio's fastest seller.
Remedy posted this video for the 20th anniversary in July 2021, with Sam Lake and McCaffrey together and a very familiar leather jacket. For the 25th, in July 2026, Destructoid noticed the studio posted nothing at all.
Max Payne, 2001: Dark Justice, a top-down prototype and Sam Lake's mom as the villain

The first game hit PC in July 2001 and PS2 and Xbox that December. Finland's Remedy built it, 3D Realms funded and produced it, Gathering of Developers published it. Metacritic has the PC version at 89, Xbox at 89 and PS2 at 80.
- It started as Dark Justice. Sam Lake told Game Informer in 2016 that the original pitch was a "near-future, drug gang-war concept". The early prototype even looked down on a hard-boiled cop from above before it became a third-person game.
- Max Heat. According to Polish site PPE.pl, 3D Realms' Scott Miller remembers the hero was first called Max Heat. In his own 2003 interview Miller only says they "brainstormed for months" over the name.
- No actors, just family. There was no money for professional models in the comic panels, so Lake became Max himself and the cast came from the team's relatives: "my mother ended up being the main bad guy in Nicole Horne". His father played Alfred Woden and his brother Vinnie Gognitti.
- Three faces. Max's in-game face had no animation, just three swappable expressions: neutral, a smirk and the shooting face. That squint everyone memes is face number three.
- New York with an escort. The team flew to New York in 1999 to shoot reference photos. A 3D Realms update from the time says former police officers went along as security. We could not load that page, so treat it as the accepted version rather than something we checked.
Bullet time, 1999-2002: John Woo, a lucky break from The Matrix and a $10 million sale

The slow motion everyone remembers did not come from The Matrix. Lake: "We were all watching a lot of Hong Kong action movies, like John Woo stuff." The Wachowskis' film arrived in 1999 with Max Payne already in development, and Lake calls it "a big stroke of luck for us", because Western players suddenly knew what that style of action looked like.
Producer Scott Miller tells it differently. In March 2023 he posted an old handwritten note and said Remedy originally slowed time only when enemies died, until he pushed for the player to trigger it. The note reads "Max needs to be able to activate it!" Plenty of people argued with Miller online, and I would not call it settled, but the note itself is real.
In May 2002 Take-Two bought the whole franchise from Apogee Software, better known as 3D Realms: $10 million in cash and 969,932 shares, plus up to $8 million more tied to the PC version of the sequel. The deal included the engine, film and TV rights and "Bullet Time(TM)", which tells you the mechanic's name was a trademark. The same release said the series had shipped more than 2.75 million units. Miller called it the first time in the industry that a hit IP alone, without its studio, changed hands.
Max Payne 2, 2003: a new face, ragdolls and "disappointing sales"

The sequel was announced on the day of the sale, and this time Remedy made it alongside Rockstar. PC came out in October 2003, PS2 and Xbox a few weeks later. Metacritic: 86 on PC, 84 on Xbox, 73 on PS2.
- Lake is not Max anymore. With a real budget, actor Timothy Gibbs became Max's face. The voice stayed McCaffrey.
- Deaths without animators. Havok physics arrived and enemies started falling on their own. Animator Peter Hajba sounded thrilled: "No more hand-animated deaths, it was all free tumble with dust clouds, baby."
- A script about three times longer. IGN reported that in 2003, citing Remedy. The original article no longer loads, so I only know the number second hand.
- TV as a side game. The in-game shows, Address Unknown, Lords and Ladies, Dick Justice and Captain Baseball Bat Boy, went down well in the first game, so the sequel gave them more room. Dick Justice is a wink at the abandoned Dark Justice.
Critics loved it. Buyers less so. In February 2004 Take-Two cut its guidance and, according to GameSpot, blamed "continued disappointing sales of Max Payne 2". No unit figure was ever published. For me it is the best game in the series, and its flop still feels unfair.
Max Payne on Game Boy Advance, 2003: voiced comic panels on a cartridge
Hardly anyone remembers this one. Sweden's Mobius Entertainment turned Max Payne into an angled top-down shooter, released in December 2003, and Metacritic has it at 78. Pocket Gamer later noted that the voiced comic scenes made it onto the cartridge, crackling like an old phone line, and that almost nothing was censored, blood included.
Three months later, in March 2004, Take-Two bought Mobius for about $4.5 million. It became Rockstar Leeds.
Max Payne 3, 2012: three delays, São Paulo and "six Skyrims"

Rockstar announced the third game on March 23, 2009 for winter that year. Then it slipped to fall 2010, then out of that fiscal year entirely, then went quiet ("There's no update on that title of this time", Take-Two's CFO in February 2011), and finally moved from March to May 2012. Rockstar Vancouver led development with other Rockstar studios. Remedy was not part of it.
- Remedy only played it. Lake said Rockstar invited them late in development to play and give feedback, and he co-wrote the prequel comic with Dan Houser. "But other than that we were not involved."
- Two weeks in Brazil. Art director Rob Nelson told Edge the team spent about two weeks in São Paulo: "there's a major disparity between rich and poor". You can see it in every penthouse-to-favela level.
- 35 GB. Huge for a 2012 PC game. GamesBeat compared it with Rage, World of Warcraft and GTA IV and concluded: "Max Payne 3 is like six Skyrims."
- McCaffrey did more than talk. For the third game he played Max in full performance capture for the cutscenes.
- 3 million and "below expectations". In May Take-Two said it had "sold-in approximately 3 million units" at launch. Sold-in means shipped to retail, not bought by players. In July the quarter came in below expectations, and Max Payne 3 was one of the reasons Take-Two named.
Two months after launch, in July 2012, Rockstar moved the 35-person Vancouver team to Ontario and folded it into Rockstar Toronto. That was the end of Rockstar Vancouver. Between the second and third games there was also the 2008 film with Mark Wahlberg: a $35 million budget, $87 million worldwide and 16% from critics on Rotten Tomatoes.
Now about "I failed". In his October 2026 IGN interview Houser said the tone did not land, "the consensus at the time was that people hated it", and admitted players really missed Lake's writing. He still called the game "beautifully made". I half agree. Max Payne 3 has the best gunplay in the series, but it badly misses those rainy New York monologues.

How to play Max Payne today

PC is the easy route. All three games are on Steam: the first two at $9.99 each, Max Payne 3 at $19.99. The older two can be fussy about audio and widescreen on modern Windows, which is why so many players install fan fixes. Max Payne 3 also came out on PS3 and Xbox 360.
If you are waiting for the remake, I would still play the originals now. It looks unlikely to arrive before 2027, and it will be fun to compare what Remedy keeps: the comic panels, the squint, and Sam Lake's mom as Nicole Horne.
When is the Max Payne remake coming out?
There is no date. Since spring 2024 Remedy has listed the Max Payne 1&2 remake as in full production without a year or window, and publisher Rockstar has said nothing. Remedy's next report is due on November 3, 2026.
Who played Max Payne?
In the first game Max had the face of Remedy writer Sam Lake, in the second the face of actor Timothy Gibbs. James McCaffrey voiced him in all three games and did full performance capture for Max Payne 3. The remake's cast has not been announced.
Is Max Payne connected to Alan Wake?
Not officially: Take-Two owns Max Payne and Remedy owns Alan Wake. But in Alan Wake 2 Sam Lake plays FBI agent Alex Casey and James McCaffrey voiced him, so Casey has the same face and voice Max had in 2001.
Which Max Payne game should I play first?
The 2001 original. The story of the second and third games builds on it, and it costs $9.99 on Steam. Max Payne 3 works on its own, but a lot of its references land only if you know the first two.
